It took me roughly 170 hours, probably closer to 150 considering idle time and stuff. I was really engaged and took my time to read through the story and did a ton of the social links, plus I also collected all the seeds and did most of Mementos.
I think a good 10 hours were spent on Okumura though lol since I played on hard mode and that fight takes like 20-30 minutes with each try. The enemy phases become much more difficult on Hard Mode than any other since damage reduction is applied (unlike tactical which does more damage on weaknesses) so that one took me a while.
I got through the second castle after 80ish hours and decided that was good enough for me. I had other things to play and as much as I enjoyed it, the mechanics of that RPG just weren’t for me.

Seriously. I'm at 80 hours now and just reached December 24th but according to the few minor spoilers I've seen, there's a TON of content still left. Not to mention the replayability of this game.
If you are playing the original P5 that's almost finished, but P5R has a shorter third semester, so you'd be around 2/3rds done.
I'm not sure about the replay-ability, unless you didn't complete most of the social links or something. The different romance outcomes are the main thing that changes as far as I remember.
I'm playing P5R. And yea, i meant the social links (didn't rank 10 a few of the confidants yet), the different romance outcomes and multiple endings. I haven't completely spoiled the story for myself so I actually don't know how much content remains for sure. From what you said, it sounds like there isn't much content left for me to explore but with that said, I really am loving the game so far so I wouldn't mind playing through it all over again. The only part I'm getting bored of is the fighting tbh. It's gotten pretty repetitive after a while and now I just skip fighting as much as I can.
